How to calculate the ROI of automation (with a free calculator)

A simple, honest way for small business owners to work out whether an automation is worth paying for, with a worked example and a free ROI calculator.

"Is this automation worth it?" is the right question to ask. The answer is usually yes for repetitive tasks, but you should be able to see the numbers yourself. Here is a simple method that takes five minutes.

The formula

Monthly time saved = minutes per task × times per week × 4.33 × share automated ÷ 60

Monthly value = monthly time saved × your hourly value

Payback time = one-time cost ÷ monthly value

That's it. The 4.33 converts weeks to months. The share automated is usually between 70% and 90%, because you will still review some things.

What is your hourly value?

This is the step most people skip. Your hourly value isn't only what you'd pay someone else. It's what your time is worth when you spend it on sales, delivery or rest. If you're not sure, divide what you want to earn in a month by the hours you want to work. Most owners land somewhere between $30 and $100.

A worked example

Say you spend 8 minutes turning each completed job into an invoice and chasing payment, and you do this 25 times a week.

  • Monthly time: 8 × 25 × 4.33 ÷ 60 ≈ 14.4 hours
  • With 80% automated: ≈ 11.5 hours saved per month
  • At $40 an hour: ≈ $460 of your time each month

If the automation costs $119 once, it pays for itself in about a week. After that, it's time back every month. Faster payments are a bonus on top.

What the formula leaves out

The time calculation is conservative. It ignores several real benefits:

  • Fewer mistakes. No typos in invoice amounts or lost leads.
  • Faster responses. Which often means more customers won.
  • Less context switching. Ten two-minute interruptions cost far more than twenty minutes of focus.
  • It scales. If the task doubles, the automation doesn't need twice the time.

And remember the ongoing costs. Some automations rely on tools with small monthly fees, such as an automation platform or AI usage. Include them in the monthly value calculation.

When automation isn't worth it

Be honest about tasks that are rare, change every time or need judgement at every step. A task you do twice a month for five minutes isn't worth automating. Focus on the frequent, boring and rule-based ones.

Next step

Run the ROI calculator for your two most repetitive tasks. If either pays back within a month, it's a strong candidate, and our store probably has a flow for it.
